The Framework — Role C
The Orchestrator
The Orchestrator is an automated, AI-driven systemthat acts as the squad's gatekeeper. It stitches Shards together, audits every piece against the original Manifest, and rejects anything that doesn't fit — automatically, with no meeting required. When Shards fail, it escalates through a structured fallback ladder rather than silently blocking.
Agentic Audit
As each Operator's Shard arrives, the Orchestrator automatically checks it for security, style, and logic compliance against the Architect's Manifest. Failures are rejected instantly with a full diff — no human review required for the initial gate.
This runs on every Shard submission, not just at the end of a sprint. Problems are caught in minutes, not weeks.
Graceful Fallback Ladder
When a Shard fails validation, AS2 escalates in three steps — rather than silently blocking or immediately paging a developer:
- Step 1 — Auto-retryThe Orchestrator retries with a refined, more constrained prompt. Catches ~60% of failures without human involvement.
- Step 2 — Human hintIf retry fails, the Operator adds 1–2 lines of clarifying context. The agent retries with that context.
- Step 3 — Human devIf still failing, the Shard is marked red and routed to a human developer. No silent failures, no blocked sprints.
Human Validation Checkpoint
After the Orchestrator assembles all Shards but before merging to main: a 5-minute human spot-check. This is not a full review — it's a sanity check:
- —Verify UI sanity — does it look right at a glance?
- —Spot-check Shard connections in the Knowledge Graph
- —Confirm Shard A output matches Shard B expected input
This catches integration drift before it becomes a rewrite. The Orchestrator catches contract violations; the human catches things that are technically correct but visually wrong.
Assembly Success Rate
After each run, the Orchestrator records the Assembly Success Rate: the percentage of Shards that passed validation on the first try vs. those that needed human intervention.
If the rate drops below 70%, the Manifest definitions need tightening — not the team. This metric points directly at the root cause: ambiguous specs, not bad developers.
≥ 90%
Excellent — Manifests are precise
70–90%
Good — minor spec improvements needed
< 70%
Alert — Manifests need rework before next sprint
