The Framework
What is AS2?
Agentic Software Squads (AS2) is the development framework built into Alfred. Read this page for the full picture — then use the sidebar to go deep on any part.
A new team structure for the AI era
AS2 replaces the traditional dev team — with its managers, standups, and sprint ceremonies — with three precise roles. Each role has one job, one deliverable, and no coordination overhead. AI agents do the execution. Humans own the decisions.
The Architect
Breaks the project into Shards with Machine-Readable Manifests. Sets the contracts. Never writes code.
The Operator
A developer who operates AI agents. Receives a Manifest, works in isolation, acts as Editor-in-Chief over agent output.
The Orchestrator
The automated AI gatekeeper. Audits every Shard, runs the fallback ladder, and assembles the codebase continuously.
Agile was built for humans who need to talk
Agile was designed in 2001 to reduce the cost of miscommunication on human teams. Every standup, sprint, and retrospective exists to keep people aligned. In 2026, AI doesn't need to talk — it needs a contract. AS2 replaces the communication overhead with a Machine-Readable Manifest that every agent follows precisely.
No standups
Operators work in silence. The Manifest aligns everyone — no meeting required.
No integration sprints
The Orchestrator assembles Shards continuously. Integration is never a separate phase.
No pivot meetings
Change the Manifest. The Orchestrator diffs it and notifies agents. Done in minutes.
The Silent Cycle runs the work
Day-to-day, AS2 runs as a 6-phase loop. The Orchestrator manages it automatically. The only human gate is a 5-minute spot-check before merging to main.
